Self-Funding Production Institutions /
The companion to Comparable Institutions, read through one lens: how an institution pays for itself. These are mission-driven institutions that fund their work chiefly by making and selling things, or by running an internal productive enterprise, rather than by tuition, donations, or endowment. This is the economic model the Foundation is reaching for, the one Arcosanti proves can last. The list is here to be known well, not imitated.
The honest finding first / まず、率直な発見¶
The Cosanti Foundation funds roughly 85 to 95 percent of Arcosanti's budget by making and selling (Soleri windbells, through a wholly-owned for-profit) and by hosting. That level of self-funding is rare. Most institutions famous for "funding the mission by making things" in fact run on majority donations, endowment, or government contracts today. Where genuine high self-funding exists, it tends to take one of a few structures, set out below. Knowing which is which keeps the Foundation from overclaiming.
Figures lead in each institution's native currency with a yen equivalent at ¥155/USD. Detailed financial analysis is kept in the Foundation's internal finance notes (Audit_RDS/03_Finances/Production_Funded_Institutions.md), outside this wiki.
詳細な財務分析は、財団の内部の財務ノート(Audit_RDS/03_Finances/Production_Funded_Institutions.md)に、このウィキの外で保管している。
1. A for-profit product company owned by the nonprofit /
The cleanest structure, and the one the Foundation's Found Object practice is reaching toward: the charity owns the intellectual property and a for-profit company makes and sells, with the proceeds flowing up to fund the mission. Arcosanti itself works this way (Cosanti Originals Inc is a for-profit the Cosanti Foundation owns 100 percent; see Arcosanti in Comparable Institutions).
Newman's Own (Westport, Connecticut, USA; 1982)¶
- Newman's Own, Inc. is a for-profit food company owned 100 percent by the Newman's Own Foundation, a charity; all profit and royalties go to charity, more than $600M cumulatively (over ¥93B). To keep full ownership it required a custom US law, the Philanthropic Enterprise Act of 2017.
- Why relevant: structurally identical to Cosanti Originals and to the Found Object firm. The purest example of a product company that exists only to fund a mission.
2. Earned-revenue social enterprises /
Pioneer Human Services (Seattle, Washington, USA; 1963)¶
- Form: a 501(c)(3) nonprofit that runs real businesses, including aerospace precision sheet-metal manufacturing (a Boeing supplier) and commercial food distribution, employing and training people with conviction histories, and providing reentry housing and treatment. Founded by Jack Dalton, a disbarred attorney in recovery who had been incarcerated.
- Scale (IRS Form 990, FY2024): total revenue $105,291,649 (about ¥16.3B); program (earned) revenue $92,760,517 (88 percent); contributions only $315,392 (0.3 percent); a roughly $10M surplus; net assets $58.2M.
- Why relevant: the closest large US analog to Arcosanti's near-total earned model, a major nonprofit that takes essentially no donations. Caveat: much of the earned revenue is government fee-for-service, so manufacturing alone funds roughly a third.
Goodwill Industries (founded Boston, USA; 1902)¶
- A federation of about 150 community nonprofits selling donated goods through 3,400-plus stores: $8.6B network revenue, about 77 percent to mission (over ¥1.3T). Proof that "selling things funds the mission" scales to billions.
3. Cross-subsidy plus owning the means of production /
Aravind Eye Care System + Aurolab (Madurai, India; 1976 / 1992)¶
- Serves more than half of its patients free or at steeply subsidized rates, funded by paying patients (each cross-subsidizes three to four others) together with its own manufacturing arm, Aurolab, which makes intraocular lenses (around 9 to 10 percent of world output) and cut the per-lens cost from over $100 to a few dollars. More than 720,000 surgeries a year; self-sustaining without perpetual fundraising.
- Why relevant: the strongest precedent for serving the majority free while remaining self-sustaining, by pairing cross-subsidy with owning the production that lowers your own costs.
4. Craft and ceramics nonprofits funded by their own objects /
Pewabic Pottery (Detroit, Michigan, USA; 1903)¶
- A 501(c)(3) that funds its museum and education mission chiefly by making and selling architectural and art tile: about 66 percent of $2.6M revenue earned from sales (about ¥403M), only about 19 percent donations. The closest craft-nonprofit analog to Cosanti with hard figures, and evidence that two-thirds earned is achievable, though short of Cosanti's level.
Moravian Pottery & Tile Works / TileWorks of Bucks County (Doylestown, Pennsylvania, USA; 1898 / nonprofit 2021)¶
- A living-heritage site that still hand-presses and sells tile from local clay using the founder's methods: about 59 percent earned, about 9 percent donations on $818k revenue (about ¥127M). Genuinely production-funded with minimal philanthropy.
5. Communities where labor is the economy /
These sustain a place-based mission because member labor in community-owned enterprises is the entire economy. (Auroville, The Farm, and the Trappist breweries are treated in Comparable Institutions.)
Mondragon Corporation (Basque Country, Spain; 1956)¶
- A federation of about 110 worker cooperatives, €11.2B revenue, about 70,000 worker-owners (roughly ¥1.9 trillion), that funds its own university and bank from cooperative surplus. The "the firm funds the school" model at industrial scale.
The Bruderhof (founded Germany 1920; Rifton, New York since 1954)¶
- A communal Christian movement (common purse, no private wages) whose wholly-owned manufacturers, Community Playthings (wooden classroom furniture) and Rifton Equipment (adaptive equipment for people with disabilities), fund the whole community; earnings covered all costs for about 2,000 people by 1998. A respected design-and-manufacturing brand funding a communal life, continuation rather than profit.
Twin Oaks (Virginia, USA; 1967) and East Wind (Missouri, USA; 1974)¶
- Secular income-sharing communes, about 100 and 60 people, fully self-funded by member labor: Twin Oaks (hammocks, tofu, seeds, book indexing; about $2M a year, ¥310M) and East Wind (nut butters; about $540k in sales in 2015, ¥84M). Closest in scale to the Foundation. Both show the single-product risk: Twin Oaks lost its hammock line to a 2024 fire, and seeds are now the lead.
Camphill Village USA (Copake, New York, USA; 1961)¶
- A 501(c)(3) "lifesharing" community of people with and without disabilities, running 14 enterprises (biodynamic farm, seeds, weavery, bakery, candle shop). About 49 percent of $15M revenue earned (about ¥2.3B); roughly half philanthropic. The strongest registered-nonprofit example of funding a place-based community by selling what its members make.
The Shakers (US, from c. 1787) and the Oneida Community (US, 1848) / historical¶
- The historical archetypes. The Shakers funded their villages by selling seeds (they pioneered the retail seed packet), brooms, furniture, and medicines on a reputation-for-quality premium. The Oneida Community funded itself by manufacturing animal traps and then silverware; when the commune dissolved in 1880 to 1881 it became its company, Oneida Ltd., which operated for about 130 years, the literal version of a community whose making outlived it as a real firm.
6. The tuition-by-work exception /
Most "the work pays for the school" institutions (Berea College, College of the Ozarks, Deep Springs) are in fact endowment-funded; student production is pedagogy and a partial offset, not the engine. The clear exception:
Cristo Rey Network (first school Chicago, USA; 1996)¶
- A network of about 41 schools where students work five days a month in professional jobs; a separately incorporated corporate work-study entity sells that labor to employers at a flat fee, covering about 50 percent of each student's cost. The most proven "the work pays for the school" model, though it still needs roughly 30 percent philanthropy to close.
What to study, and what to avoid claiming /
- The structure carries it. The institutions that genuinely fund a mission from production almost all use one of: a nonprofit-owned for-profit (Newman's Own, Cosanti, Found Object), a common-purse community (the communal and monastic line), or cross-subsidy plus owning production (Aravind). The Foundation's instinct toward the first is the proven path.
- Do not overclaim the percentage. A realistic, well-run craft or design nonprofit lands around two-thirds earned (Pewabic), not 95 percent. Plan for a donation or grant tail rather than assuming production covers everything from the start.
- Diversify the made-and-sold lines. Single-product reliance is a recurring failure mode (Twin Oaks fire; the monasteries' forced pivots from cheese to fruitcake, eggs to mushrooms, timber to caskets). This is the Found Object catalog plus hosting plus studios logic.
- Production-funding can provoke incumbents. St. Joseph Abbey had to sue, and won, for the right to sell its own caskets against a protectionist licensing rule. Worth remembering as the Foundation's making-arm begins to sell.
